How to design an agentic marketing workflow
The safest way to start is not to automate a department. Choose one recurring piece of work where better context and faster coordination would create a meaningful result.
Start with the outcome and the current bottleneck.
Name the commercial outcome, the recurring task and the point where work currently slows down or loses quality. ‘Use AI for campaigns’ is not a workable goal. ‘Prepare an evidence-backed campaign brief for a new segment in one day’ is testable.
Document how a capable marketer handles the task today. The exceptions, checks and informal judgement are often more important than the visible sequence of steps.
Define what the system may treat as evidence.
List the sources the agent may use and what each source can support. Customer interviews may reveal language and objections. CRM data may show behaviour. Neither should automatically become a universal truth about the market.
Require the system to preserve source links and distinguish observed facts from interpretation. Grounding is an operating discipline, not simply a retrieval feature.
Separate preparation, recommendation and authority.
An agent can prepare work, recommend a choice or execute a choice. Those are different levels of authority. Decide the allowed level for each step rather than assigning one broad autonomy setting to the whole workflow.
- Prepare: gather evidence and create an option
- Recommend: compare options and explain a preference
- Act: use a connected tool within a defined limit
- Escalate: stop when evidence or permission is insufficient
Evaluate the decision, not only the output.
A polished brief can still be based on weak evidence. Test whether the system selected relevant sources, respected exclusions, made an appropriate recommendation and escalated uncertainty correctly.
Begin with a shadow period in which the agent prepares decisions while a human still operates the real process. Compare the two before allowing the agent to act.
Turn corrections and outcomes into the next version.
Record why people changed the agent’s work and what happened after activation. Some corrections reveal a missing rule. Others reveal a changing market or a judgement that should remain human.
A workflow is ready for more autonomy only when the team can explain how quality is measured, how failures are contained and who owns improvement.
